One question sorts these models: who decides what the developer works on tomorrow morning? If it is you, you are buying staff augmentation, whatever the contract calls it. If it is the vendor's project manager, it is outsourcing or managed services. Ramp-up ranks the same way every time: augmentation and a dedicated team start in weeks, managed services and a fixed-price project only after the service levels or scope are agreed, and an in-house hire after a notice period.

When staff augmentation is the right model, and when it is the wrong one.

Staff augmentation adds hands to a team that already knows where it is going. It does not supply the direction.

It fits when

  • Someone technical can direct the work. A CTO, a tech lead, or a senior engineer with time to review pull requests.
  • You have a backlog, not a blank page. The work is in tickets already, or can be within a week.
  • You need a skill for a period. A React Native engineer for one mobile release, or a Python engineer for a data pipeline.
  • The deadline is closer than a hiring cycle.
  • You do not know how long the need will last. A monthly contract is cheaper to be wrong about than a permanent hire.

If it is the wrong model, here is the right one

  • You want one number for the board. Augmentation bills for time. A fixed scope at a fixed price is a project engagement, which Qilin Lab runs under software development.
  • Nobody on your side can direct the work. An augmented developer will wait or guess. You need a lead who owns delivery, so buy the project, not the person.
  • The knowledge has to stay. The engineer who knows why your billing system is built the way it is belongs on your payroll. Price that against the salary benchmark below, then augment around the people you keep.
  • The task is a few days long. A monthly contract is the wrong size; an hourly freelancer is cheaper and faster.
  • The work must be done by your own employees or on your premises. Check your contracts before you brief any vendor.

  • Hourly (time and materials). You pay for hours logged. It suits part-time or uneven work. Your risk is hours creeping up.
  • Monthly per developer. A flat fee for a full-time person. Your risk is idle time when no work is queued.
  • Blended team rate. One rate across a mixed team. Ask for the seniority mix in writing, because a blended rate can hide a junior-heavy team.

The in-house benchmark

The US Bureau of Labor Statistics puts the median annual wage for software developers at $135,980 in May 2025, which is about $11,330 a month. Salary is not the whole cost: across US private industry in June 2026, wages were 70.0 percent of employer compensation cost and benefits the other 30.0 percent. That ratio covers all occupations, not software alone, so treat it as a rough guide. How to evaluate a staff augmentation company: ten questions.

Ask every vendor the same ten, in writing.

  1. Who employs the developer, and in which country? If the answer is "independent contractors", the vendor is a broker, and continuity and replacement get weaker.
  2. Is the developer full-time on my work? Some vendors split one person across clients. Get the monthly hours in the contract.
  3. How was this person vetted, and do I interview them myself? Without an interview you are buying blind. Ask what the technical test was and who marked it.
  4. What is the pricing basis, and what is excluded? Hourly, monthly or blended. Then ask about overtime, public holidays, equipment, software licences and currency.
  5. What is the minimum term, the notice to reduce or end, and can I hire the developer permanently later? Flexibility is the reason to choose this model, and a long lock-in removes it. Agree conversion terms before you start.
  6. Is there a trial, how long is it, and what do I pay if I stop? "Free trial" and "money back" are different promises. Read which one it is.
  7. What happens if the developer leaves or is not a fit? Ask how handover works and who pays for the overlap.
  8. Who owns the code, and when does ownership pass? It should pass to you, in writing. Note whether transfer depends on payment.
  9. Which security certifications do you hold today? "Working towards" is not "hold". If your customers audit you, this decides the shortlist.
  10. How many hours will the developer overlap with my working day? Overlap decides whether code review happens live or overnight, and it is the difference between a colleague and a hand-off.

Making it work

Why augmented teams fail, and what you can do about it as the client.

An augmented developer works inside your process. When the arrangement fails, the cause is usually in that process, not in the person. Three failure modes, and the fix for each:

1. Access arrives late

Repository, staging, VPN, ticket board, chat. If these take a week, you have paid for a week of reading. With a 3-day trial it matters more: a trial spent waiting for credentials tells you nothing. Raise the access requests the day you pick the developer.

2. More than one person sets priorities

A product manager, a founder and a tech lead each send requests, and the developer has to guess which wins. Name one owner for the developer's queue. Everyone else goes through that person.

3. Code review runs on a separate track

If augmented developers only review each other, you grow a second codebase inside your own. Your engineers should review their pull requests, and they should review yours. Same branch rules, same checks.

What is the difference between staff augmentation and outsourcing?

Staff augmentation and outsourcing differ in who controls the work and who carries the delivery risk. With staff augmentation you manage the developers; the vendor supplies and employs the people. With outsourcing you hand over a scope, the vendor manages its own team, and the vendor answers for the result. Augmentation is billed for time, outsourcing usually for a deliverable. Augment when you have technical leadership and need capacity. Outsource when you want an outcome without running a team.

How is staff augmentation different from consulting?

A consultant is paid for advice: an assessment, a recommendation, a plan. An augmented developer is paid to do work you have already decided on, inside your team. Consulting tends to end with a document or a decision. Augmentation ends with shipped code. If you do not yet know what to build, buy advice. If you know and lack the hands, augment.

Is Qilin Lab a recruiter or a staffing agency?

No, Qilin Lab is not a recruiter or a staffing agency. A recruiter finds a candidate, charges a placement fee, and the person joins your payroll. Here the developer stays employed by Qilin Lab, works full-time on your project, and you pay one monthly fee per developer. There is no placement fee. One is fine, and most engagements start there. Qilin Lab has 35+ engineers in total, so we will not promise a very large team at short notice; we tell you what we can staff before you commit. Add developers a month at a time as the backlog grows. Each one goes through the same coding assessment and the same live interview as the first.

Who owns the code an augmented developer writes?

You do, once it is paid for, apart from any pre-existing Qilin Lab material built into it, which you get a perpetual licence to use. Under the terms at qilinlab.com/terms, Qilin Lab assigns the intellectual property in bespoke deliverables to the client on full payment. The same terms set Indian governing law and send disputes to MCIA arbitration seated in Bangalore, in English.

Will the developer work during my business hours?

Developers work from Bengaluru, India, and are matched to overlap with your working hours, so stand-ups and code reviews can happen live. Whether you are in the US, the UK, Canada, Australia, the UAE or India, the exact overlap window is agreed in the engagement contract.

How quickly can staff augmentation start?
